Case Study: CleanTender. A £43,956 ARR Pipeline From Organic Search in 8 Weeks

Client: CleanTender, a UK SaaS platform for cleaning, security, grounds, waste, and catering contractors bidding on public sector tenders (£99/month Pro plan).
Engagement: SEO and AEO strategy, entity architecture, answer-engineered content, organic funnel build.
Headline outcome: Page-one Google rankings within 8 weeks of launch, 43 organic signups at £0 ad spend, and a £43,956 ARR pipeline built entirely from organic search.

The situation

CleanTender launched with the hardest possible SEO starting position: a brand-new domain, zero backlink authority, and a niche where the incumbents are decade-old procurement portals with hundreds of thousands of indexed pages.

Paid acquisition was off the table. At £99 a month, the unit economics of buying UK B2B clicks against established tender platforms do not work for an early-stage product. Organic search had to carry the entire funnel, and it had to work fast.

What we built

1. Entity architecture before content

Before a word was written, we mapped the entity the search engines needed to understand: what CleanTender is, which five service sectors it covers as first-class equals, and how every guide, comparison, and tool page would reinforce that entity. Site structure, internal linking, and category design all follow from that map. This is the step most content programmes skip, and it is why their pages compete with each other instead of compounding.

2. Answer-engineered content, not blog posts

Sixty specialist guides shipped in eight weeks, every one engineered to be the best answer on the internet for its query. Definitional questions get the answer in the first sentence. Commercial comparisons get real pricing tables and honest verdicts. How-to guides get step schema that search engines can lift straight into rich results. Every external claim is verified against primary sources before publication, because one fabricated statistic can cost a site its credibility with both Google and the AI engines.

3. Built for AI engines, not just Google

An increasing share of buyer research now happens inside ChatGPT, Perplexity, and Google’s AI Overviews, where there are no ten blue links. Either the engine cites you or it does not. Every CleanTender page is structured for machine citation: direct answers positioned where extraction models look for them, structured data that disambiguates the entity, machine-readable site guidance for AI crawlers, and content patterns matched to what answer engines actually quote. The specific patterns are part of the client playbook.

4. An organic funnel with somewhere to land

Rankings without conversion surface are vanity. The content engine feeds a free, no-card product experience: a live directory of public contracts and a free AI qualification scan. When a silent technical failure briefly interrupted that experience, we diagnosed it, engineered redundancy so it cannot silently recur, and built a precision re-engagement campaign to recover every affected account: 37 personalised sends representing £43,956 in addressable ARR.

Flow diagram of the organic engine: entity architecture feeds 60 answer-engineered source-verified guides, which reach page one in 8 weeks structured for Google and AI engines, producing 43 organic signups at zero ad spend and a £43.9k ARR pipeline that compounds monthly with no further spend.
The engine, end to end. Every stage compounds.

The results

  • Page-one Google rankings within 8 weeks of a cold-start domain, across definitional and commercial procurement-software queries
  • 43 organic signups at £0 ad spend, from search alone, before any social or paid channel was touched
  • 60 specialist guides live, every fact source-verified, every page engineered for both search rankings and AI citation
  • £43,956 ARR recovery pipeline engineered and launched from the organic signups the content engine produced
  • A compounding asset: unlike paid channels, every guide keeps ranking, keeps answering, and keeps feeding the funnel without further spend

Conversion figures from the recovery campaign will be added to this page as they land.

Why this matters if you sell software

Most SaaS content programmes produce blog posts. Search engines do not rank blog posts, and AI engines do not cite them. They rank and cite the best-structured answer to a question a buyer actually asks. Building that requires entity architecture, answer engineering, and verification discipline most teams have never had to develop, because until recently, mediocre content still ranked somewhere.

It does not any more. The sites winning AI-era search are the ones engineered for it.

The keyword maps, content patterns, and citation mechanics from this engagement stay in the client playbook. If you want them applied to your product, that conversation is free.
