How CleanTender Built a £43,956 ARR Pipeline From Organic Search in 8 Weeks
The Problem
What the client was struggling with
CleanTender launched with the hardest possible starting position for organic growth: a brand-new domain, zero backlink authority, and a niche where the incumbents are decade-old procurement portals with hundreds of thousands of indexed pages.
Paid acquisition was off the table. At £99 a month, the unit economics of buying UK B2B clicks against established tender platforms do not work for an early-stage product. Organic search had to carry the entire funnel, for humans and for the AI engines buyers increasingly ask instead of Google.

How we approached the problem
Four coordinated workstreams over eight weeks.
- Entity architecture before content. A full map of the entity search engines needed to understand: what CleanTender is, the five service sectors it covers as first-class equals, and how every guide, comparison, and tool page reinforces that entity.
- Answer-engineered content. Sixty specialist guides, each built to be the best answer on the internet for its query, with every external claim verified against primary sources before publication.
- AI engine citation structure. Direct answers positioned where extraction models look, structured data that disambiguates the entity, and machine-readable site guidance for AI crawlers.
- A funnel with somewhere to land. The content feeds a free, no-card product experience, backed by a precision re-engagement campaign for every account it produces.
Pass 1: Entity mapping
Before a word was written, we defined the entity: the product, the five sectors it serves as equals, the buyer questions each sector asks, and the internal-link architecture that makes sixty pages compound instead of compete. Most content programmes skip this step, and it is why their pages cannibalise each other.
Pass 2: Answer engineering at volume
Sixty guides in eight weeks: definitional questions answered in the first sentence, commercial comparisons with real pricing tables and honest verdicts, how-to guides with step schema that lifts straight into rich results. Every statistic, threshold, and regulation checked against the primary source before publish, because one fabricated claim can cost a domain its credibility with both Google and the AI engines.
Pass 3: Machine citation structure
A growing share of buyer research happens inside ChatGPT, Perplexity, and Google's AI Overviews, where there are no ten blue links. Either the engine cites you or it does not. Every page is structured for machine citation. The specific patterns stay in the client playbook.
Pass 4: Funnel capture and recovery
Rankings became 43 organic signups at £0 ad spend. The second lesson is that organic traffic without a conversion surface is a vanity metric.
