The Hardest Part of AEO Isn’t the Strategy. It’s Getting Buy-In.
You already know AI search matters. You’ve seen the data. You understand that 800 million people use ChatGPT weekly and that AI search converts at 4.4x the rate of organic. You’re ready to act.
But your CEO doesn’t know any of this. Your VP of Marketing thinks “AI search” is a buzzword. Your CFO wants to know the ROI before approving a single dollar.
This presentation template is designed for that exact situation. It takes the complex case for Answer Engine Improvement (AEO) and turns it into 15 slides that executives will actually engage with. No jargon. No hype. Just data, business impact, and a clear ask.
The 15-Slide Structure
I’ve tested this structure with marketing teams at SaaS companies, agencies, and e-commerce brands. It works because it follows the format executives expect: Problem → Evidence → Solution → Ask.
Slides 1-3: The Problem
What’s changing in search. Why traditional SEO alone isn’t enough anymore. The risk of inaction.
Slides 4-7: The Evidence
Market data. Competitor analysis. What your current AI visibility looks like.
Slides 8-11: The Solution
What AEO is. How it works. What it requires (and what it doesn’t).
Slides 12-15: The Ask
Implementation plan. Budget. Timeline. What you need from leadership to get started.
Slide-by-Slide Breakdown
Slide 1: Title Slide
Title: “AI Search Is Changing How Customers Find Us. Here’s Our Plan.”
Talk track: “Thanks for the time. I want to share something that’s going to affect our customer acquisition over the next 12-24 months, and what I think we should do about it. This will take about 20 minutes.”
Keep it simple. No subtitle needed. The title should signal “this is about business impact, not technology.”
Slide 2: The Shift Is Happening
Content: Two stats, large format. “60% of Google searches now end without a click” and “AI search traffic grew 527% year-over-year.” Source both stats.
Talk track: “Two numbers that should concern us. First, more than half of Google searches now don’t result in anyone clicking a website. People get their answers directly from Google. Second, traffic from AI search engines grew over 500% last year. Both trends point in the same direction: the way people find information is changing, and we need to change with it.”
Sources: SparkToro’s zero-click study and BrightEdge AI traffic data.
Slide 3: What This Means for Us
Content: Simple diagram showing the old model (Google → Website → Conversion) vs. the new model (AI Engine → Answer → Maybe Website). Highlight the gap.
Talk track: “In the old world, people searched Google, clicked our website, and converted. In the new world, AI engines answer the question directly. If we’re not the source they cite, we lose the opportunity entirely. And right now, we have no strategy for this new model.”
Slide 4: The AI Search Landscape
Content: Chart showing market share of AI search platforms. Include ChatGPT (800M weekly users), Perplexity (growing rapidly), Google AI Overviews (16% of searches), and others.
Talk track: “Let me show you the scale we’re talking about. ChatGPT alone has 800 million weekly users. Perplexity is growing fast in the professional research space. And Google themselves now show AI-generated answers for about 16% of searches. This isn’t a niche thing anymore.”

Slide 5: Our Current AI Visibility
Content: Results from testing your brand on AI platforms. Screenshots of what ChatGPT and Perplexity say (or don’t say) about your company.
Talk track: “I tested this for our brand. Here’s what happens when someone asks ChatGPT about [your industry]. [Show the result]. Notice we’re not mentioned. But [competitor] is. And here’s what Perplexity shows…” This is the most powerful slide. Executives respond to seeing their brand ignored.
Slide 6: Competitor Comparison
Content: Simple table showing citation frequency for your brand vs. 3 competitors across AI platforms.
| Brand | ChatGPT Mentions | Perplexity Citations | Google AI Overviews |
|---|---|---|---|
| Our Brand | 1/10 queries | 2/10 queries | 1/10 queries |
| Competitor A | 6/10 queries | 7/10 queries | 5/10 queries |
| Competitor B | 4/10 queries | 5/10 queries | 3/10 queries |
| Competitor C | 3/10 queries | 3/10 queries | 2/10 queries |
Talk track: “Here’s how we compare. Competitor A gets cited by AI engines in 6 out of 10 industry queries. We get cited in 1. That gap is going to get more expensive to close the longer we wait.”
Slide 7: The Revenue Impact
Content: Back-of-the-envelope calculation showing potential revenue from AI search traffic.
Talk track: “AI search traffic converts at 4.4x the rate of regular organic search. If we captured even 100 additional visits per month from AI citations, at our current conversion rate adjusted for the 4.4x multiplier, that’s [X] additional leads per month. At our average deal size, that’s [Y] revenue.”
This slide needs real numbers from your business. Plug in your actual conversion rates and deal sizes.
Slide 8: What Is AEO?
Content: One-line definition: “Answer Engine Improvement (AEO) is the practice of making your content the source AI engines cite when answering questions about your industry.”
Talk track: “AEO isn’t replacing SEO. It’s adding a new layer on top. SEO gets us ranking on Google. AEO gets us cited by AI. We need both.”

Slide 9: How AI Engines Choose Sources
Content: Simple list of what AI engines look for: Entity authority, content structure, factual density, fresh data, source credibility.
Talk track: “AI engines don’t just look at keywords and backlinks like Google. They evaluate whether your content is trustworthy, well-structured, and factually rich. That’s a different game, and it requires different tactics.”
Slide 10: What We Need to Do
Content: Four-pillar framework: (1) Entity Building, (2) Content Improvement, (3) Technical Setup, (4) Citation Monitoring.
Talk track: “There are four areas we need to address. Entity building means establishing our brand’s presence in knowledge graphs and AI training data. Content improvement means restructuring our content so AI engines can extract and cite it. Technical setup covers schema markup and AI crawler access. And monitoring means tracking our citations over time.”
Slide 11: What This Doesn’t Require
Content: List of common concerns and debunk them. “We don’t need to rebuild our website.” “We don’t need to abandon SEO.” “We don’t need a huge team.”
Talk track: “I want to address the elephant in the room. This isn’t a massive replatforming project. Most of what we need to do is improving existing content, adding structured data, and building our entity presence. It works alongside our existing SEO program.”
Slide 12: Implementation Roadmap
Content: 8-week timeline with milestones.
Audit Phase
Full AI visibility audit. Entity mapping. Competitive analysis. Baseline citation metrics.
Foundation Phase
Schema markup implementation. robots.txt configuration for AI crawlers. llms.txt file creation.
Content Phase
Top 20 pages improved for AI search signals. FAQ sections added. Author entity profiles built.
Launch and Monitor
Citation monitoring setup. GA4 AI traffic dashboard. First monthly report.
Talk track: “Here’s an 8-week plan. We start with an audit, build the technical foundation, improve our priority content, and set up monitoring. By week 8, we’ll have a baseline and a clear view of progress.”
Slide 13: Budget
Content: Three options: DIY (just time investment), Agency Partnership (monthly retainer), Hybrid (agency audit + internal execution).
Talk track: Customize this based on your situation. If you’re pitching an agency hire, show the cost against the projected revenue impact from Slide 7.
Slide 14: What I Need From You
Content: Clear, specific asks. Budget approval. Engineering time for schema implementation. Content team allocation. Executive sponsor.
Talk track: “Specifically, I need [dollar amount] for [tools/agency], [X hours/week] from our dev team for schema implementation, and your support as executive sponsor so this gets priority.”
Slide 15: The Cost of Waiting
Content: One stat: “Every month we wait, competitors build more entity authority and win more AI citations. This advantage compounds over time.”
Talk track: “I’ll leave you with this. AI search authority compounds. The brands building it now will be extremely hard to displace in 12 months. We can either start building now or play catch-up later. I recommend we start now.”
Tips for the Actual Presentation
Presentation Tips
Nothing motivates executives like seeing competitors winning. Slides 5 and 6 are your most powerful tools. Consider opening with them.
One stat, one chart, or one key point per slide. No walls of text. The talk track carries the detail.
Have a clear, 30-second answer. “SEO gets us ranking on Google’s link results. AEO gets us cited in AI-generated answers. Same goal (visibility), different channel.” Read AEO vs SEO for talking points.
Nothing beats opening ChatGPT during the meeting and searching for your company. The real-time reaction is worth more than any slide.
CFOs will ask. Calculate the cost of the investment against projected AI search traffic × conversion rate × average deal value.
Customizing for Your Audience
For a CEO: Focus on competitive advantage and market positioning. They care about being first, not the technical details.
For a CMO: Focus on channel diversification and lead quality. AI search is a new channel with higher conversion rates.
For a CFO: Focus on ROI and efficiency. AEO investment is relatively small compared to paid search budgets, with potentially higher returns.
For a CTO: Focus on the technical implementation. Schema markup, AI crawler configuration, and monitoring tools. They want to know the engineering lift.

Frequently Asked Questions
20 minutes is the sweet spot. Executives have short attention spans for topics they don’t already care about. 15 slides at roughly 90 seconds each keeps things tight. Save deeper detail for follow-up conversations.
Show them the competitive data (Slide 6). AI search authority compounds over time, like domain authority in SEO. The brands building entity authority now will be very hard to displace in 12-18 months. Waiting means playing catch-up against competitors who started earlier.
Only if your audience is technical (CTO, engineering lead). For business leadership, keep it high-level. Use phrases like “structured data implementation” instead of “JSON-LD schema markup.” Save technical specs for the implementation plan after you get buy-in.
Use this formula: (Projected monthly AI search visits × 4.4x conversion multiplier × your conversion rate × average customer value) minus (monthly AEO investment). The 4.4x multiplier comes from First Page Sage’s data on AI search conversion rates. Be conservative with your traffic projections.
